The problem

The client ran a project management SaaS for professional services firms. 40 enterprise accounts, $2.4M ARR. Every enterprise renewal conversation in the past two quarters had included a request for a specific integration: Salesforce for the sales team's account records, HubSpot for companies using HubSpot CRM, Slack for project notifications, and Microsoft Teams for customers in corporate environments.

The engineering team was 3 people. Building and maintaining each integration in the core product would take 4–6 weeks each — and once built, each integration would require ongoing maintenance as the integrated APIs changed. At 4 integrations × 5 weeks average: 20 weeks of engineering time. With a 3-person team, that meant 7 months of integration work that produced no new features.

Each integration is an isolated module. When a connected API changes, only that module requires update — the SaaS core product is unaffected. The middleware deploys independently from the SaaS product.

The integration middleware exposes a webhook endpoint that customers can send events to, and a REST API for triggering actions in the SaaS from external systems. Customers with technical resources can build custom automations on these primitives.
