Third-party delivery marketplaces solve the discovery problem and the logistics problem for restaurants that need delivery volume without the infrastructure. For operators building a delivery business, they create the opposite problem: 25–30% commission, no customer data, no brand control, and no ability to build the customer relationships that drive repeat orders without going through the marketplace's communications layer.

The unit economics of restaurant delivery are marginal to begin with. At 30% commission, most restaurants break even or lose money on marketplace orders — they participate because the alternative is no delivery revenue. But a restaurant group or delivery-first brand with its own platform retains those economics and, more importantly, owns the customer data that makes retention marketing possible.

The technology barrier is real. A food delivery platform requires simultaneous real-time coordination between three parties: the consumer placing the order, the restaurant receiving and preparing it, and the courier picking it up and delivering it. The system needs to handle order state transitions in real time, courier location tracking, ETA calculation, delay notifications, and the exception flow (restaurant unable to fulfil, courier cancels, order arrives wrong) that happens on a non-trivial percentage of every day's orders.

Courier dispatch and mobile app

Order assignment to available couriers based on proximity and current load. Courier receives pickup and delivery details in mobile app. Turn-by-turn navigation. Delivery confirmation with photo proof.

Real-time order state engine

Order state machine: placed → accepted → preparing → ready → picked up → delivered. All state transitions trigger real-time updates to the consumer app, restaurant dashboard, and courier app simultaneously via WebSocket.

Operations console

Live map view of all active orders and couriers. Exception management for orders requiring intervention. Restaurant and courier performance metrics. Payout calculation and settlement. Built on React Native for consumer and courier mobile apps, Next.js for restaurant dashboard and operations console, Convex or Supabase for real-time state, Stripe Connect for payments and restaurant payouts, and Google Maps for routing.

We implement proximity-based assignment with configurable fallback. The system finds the nearest available courier within a radius, assigns the order, and waits for acceptance within a configurable timeout. If not accepted, it falls back to the next nearest. Manual assignment is available from the ops console for edge cases.

Both configurations are supported. Multi-restaurant marketplace configuration includes a discovery layer, per-restaurant menus, and separate payout tracking. Single-restaurant or restaurant-group configuration is a simpler setup without the marketplace discovery layer.

Courier location is pushed to the server every 5–10 seconds from the courier app. The consumer app subscribes to their order's courier location and renders it on a Google Maps embed with a polyline showing the route. ETA is recalculated on each location update.
